The Problem This Solves

Most schools enter January running the same plan they wrote in August, even when conditions on the ground have changed.

The leadership team sits down for the regular weekly meeting in mid-January, agenda full, no time for the bigger conversation. Enrollment has shifted, a faculty issue is consuming more capacity than expected, the strategic plan is six months in and partially off track, and no one is naming any of it. The team keeps running. February arrives, then March. By the time the conversation surfaces, the year is mostly over, and the adjustments that should have happened in January have to wait for next year.

The pattern is structural. Leadership teams rarely build mid-year calibration into the calendar, and without protected time, the calibration does not happen. Schools that do calibrate well have a single feature in common, they put a half-day on the calendar in early January and they treat it as undroppable.

How to Use It

Schedule the calibration session for the second or third week of January, not the first. The first week is too compressed by holiday return logistics. Distribute the Year-At-a-Glance Diagnostic two weeks in advance with a real deadline for completion, the calibration depends on individual pre-work being done seriously rather than completed in the first thirty minutes of the session.

Pair this with the Annual Cycle Planning Toolkit and the Strategic Planning Toolkit, which together produce the original plan the calibration interrogates. The mid-year session works best when there is a documented plan to calibrate against, the tool is not designed to substitute for a plan, only to refresh one.
